Speeches fail in two ways. They are written to be read rather than said, so the sentences run too long for someone whose mouth has gone dry. And they are generic — a wedding speech that could have been about any couple is the one everyone politely sits through.
Give it the specifics: the memories, the in-jokes, what the person is actually like. It builds around your material and invents nothing, because a fabricated shared memory is obvious to the one room where everyone was there. Length is calculated at about a hundred and thirty spoken words a minute, so three minutes really is three minutes, and natural pauses are marked. Read it aloud twice before the day — anything you stumble over, change to words you would actually say.
